The Repair-or-Replace Decision Explained Plainly

This is the question worth asking, and the answer is rarely obvious from the ground. A roof that looks battered from the outside may still have years of useful life in it. Equally, a roof with one visible slipped tile may have underlying felt and batten deterioration that makes repeated repairs a false economy. Getting the call right saves you money - in either direction.

Haverhill Roofers covers Wickhambrook and the surrounding area, carrying out repairs on pitched roofs, flat roofs and chimney and flashing work. We work with concrete tiles, clay tiles, natural slates and synthetic slates, and we try to match existing materials wherever possible. Below we set out how to think about the repair-or-replace decision so you can have an informed conversation with any roofer you speak to.

When a Repair Is Almost Always the Right Answer

A repair makes clear sense when the damage is genuinely localised. A single slipped or cracked tile, a section of repointed ridge, a re-bedded hip or a re-sealed flashing around a chimney are jobs that cost a fraction of a replacement and, when done properly, should perform well for many years. The rest of the roof being in good condition is what makes the repair worthwhile.

  • One or a small number of slipped, cracked or missing tiles or slates
  • Failed mortar on ridge or hip tiles where the tiles themselves are intact
  • Lifted or cracked lead flashing at a chimney or parapet
  • A small area of flat roof felt that has blistered or split at a seam
  • A valley that has corroded or where the lead has lifted

In these cases, a repair by a competent roofer resolves the problem. The key is that the surrounding material - tiles, felt underlay, battens and rafters - must be in adequate condition. If the roofer finds that sarking felt is torn across a wide area, or that multiple battens are soft and rotten, the localised repair will not hold the roof together for long.

When Replacement Should Be on the Table

A full or partial replacement becomes worth considering when any of the following apply:

  • The roof has had repeated repairs over a short period and continues to leak
  • The tiles or slates are perished, porous or breaking up widely across the slope
  • The felt underlay is visibly degraded across a large area - crumbling or absent in places
  • The battens are soft, split or have failed in multiple locations
  • The roof is at or beyond the expected lifespan of its materials

Concrete roof tiles have a typical lifespan of 30-50 years, depending on the profile and quality. Natural Welsh slate, properly fixed, can last 80-100 years or more - but the nails fixing it may corrode well before the slate itself fails, causing widespread slippage. Reconstituted slate tiles tend to have a shorter lifespan than natural slate. If nail failure is widespread, a reroofing is the proper fix rather than nailing individual slates back.

Flat Roofs: Repair or Replace?

On flat roofs, the same principle applies. A small blister or split seam on a felt flat roof that is otherwise sound can be repaired with a patch or a localised heat weld. But if the felt is cracking across the whole surface, if there are multiple areas of pooling and the deck beneath is damp, a full replacement is the better investment. EPDM rubber membranes are now a popular choice for flat roof replacements because they are more resistant to ultraviolet degradation and do not blister the way traditional felt can. A properly installed EPDM system can reasonably be expected to last considerably longer than a standard felt system, though no material lasts forever.

When replacing a flat roof, the deck condition matters. Wet or rotten plywood or chipboard decking must be replaced at the same time, or the new membrane will fail prematurely. Any roofer quoting for a flat roof replacement should include an assessment of the deck in their survey.

How to Test Whether a Repair Quote Makes Sense

A useful rule of thumb: if the quoted cost of repairs over the next two or three years would approach the cost of a replacement, the replacement is probably the better financial decision. That said, if you are planning to sell the property within a year or two, a good repair may be all that is needed to satisfy a buyer's survey.

Ask any roofer to give you a condition assessment as well as a quote. You want to know: what is the estimated remaining life of the roof as a whole, and are there any other areas of concern beyond what needs repairing today? A roofer who can only tell you what is wrong today, without any broader view of the roof's condition, has not given you enough information to decide.

What a Good Repair Actually Involves

For a slipped tile, a proper fix means lifting the surrounding tiles to access the damaged area, replacing the tile with a matching one, and re-fixing with the correct clips or nails rather than just pushing it back into position. A tile pushed back without being properly fixed will slip again. For a ridge or hip repair, failed mortar needs to be fully raked out and replaced - not painted over with sealant. Sealant on ridge tiles is a temporary bodge, not a repair.

For flashing work, the lead or aluminium needs to be cut and dressed properly to the masonry, not just mastic-gunned into place. Failed mastic around a chimney flashing is one of the most common causes of a persistent leak that has already been "repaired" once.
